The stiffness is normal and a good thing, because it keeps the holster from being too loose after it's broken in. Assuming it's a standard leather holster, the most important thing is NOT to oil or water the holster in an attempt to shape or loosen it up, as that can cause it to lose its retentive quality. I've always put the gun in the holster for a couple days, snapped closed. It can be tough to get it seated all the way at first. But a couple days is usually sufficient to stretch it out. If not, another couple days should do the trick.
